Most MVP advice pushes founders to build too much. Here's what actually matters — and how to use the MVP stage to answer the questions that determine whether your company survives.

The standard MVP advice — "build only the core features, ship fast, get feedback" — is technically correct and practically useless. Every founder has heard it. Almost none of them follow it, because it doesn't tell you which features are "core" or what "feedback" means in a way that changes what you build next.

Here's a more useful framing.


Start With the Riskiest Assumption, Not the Feature List

Most founders approach an MVP as a scoping exercise: "What's the minimum set of features to make this usable?" That's the wrong question. It leads to small-but-complete products that still fail because they were built around an unvalidated idea.

The right question is: "What's the riskiest assumption in this business — and what's the cheapest way to test it?"

Every startup has a hypothesis that everything else depends on. For a B2B SaaS, it might be: "teams will pay to automate this specific workflow." For a marketplace, it might be: "suppliers will onboard themselves if the demand is there." For a consumer app, it might be: "people care enough about this problem to change their behaviour."

Your MVP should be designed to answer that one question. Everything in scope should serve the experiment. Everything that doesn't should be cut, regardless of how useful it seems.

If you build a product that users love to use but doesn't validate whether they'll pay, you've spent runway learning the wrong thing.


The Scope Trap: Why MVPs Are Still Too Big

The most common pattern we see: a founder arrives with a list of 40 features, applies "MVP thinking," and arrives at 20. They launch, discover the product is still too complex for early users to understand, and have to cut another 15 features to get signal.

The better approach: start from zero and add only what the experiment requires.

Write down the riskiest assumption. Then ask: "What is the absolute simplest thing a user could interact with that would tell me whether this assumption is true?"

That's your scope. Add to it only if removing a feature would make the experiment invalid — not because it would make the product "worse."

This produces products that are uncomfortably small. That's the point. Small products get feedback faster. Faster feedback means more learning cycles before you run out of money.


Define Success Before You Build

If you don't define what "it worked" looks like before you launch, you'll unconsciously move the goalposts after you see the results.

Success criteria need to be concrete and set in advance:

Set these thresholds before you launch. If you hit them, you've validated the assumption. If you don't, you've learned something — and that learning should drive the next decision.

Founders who set metrics after seeing the data almost always set them to match what they got. That's not learning; it's confirmation bias dressed up as analytics.


The Three MVP Mistakes That Burn Runway

Mistake 1: Feature Creep Disguised as MVP Thinking

"Just one more thing before we launch" is the most expensive sentence in startup development. Each addition extends the timeline, adds complexity to the test, and moves you further from a clean experiment.

The fix: write down your feature freeze date and scope definition at the start. When new requests come in, add them to a post-launch backlog. Ship what's written down.

Mistake 2: Building Before Talking to Users

Talking to users before building isn't just good practice — it changes what you build so significantly that it's effectively a cost-saving measure. Ten conversations before you write code will eliminate more scope than any amount of internal "MVP thinking."

Specifically: find five people who have the problem you're solving. Ask them to walk you through how they deal with it today. You'll discover what they actually need (often different from what you imagined) and what they're already paying for (telling you about price sensitivity and incumbents).

Mistake 3: Optimising for Launch, Not for Learning

There's a version of "ship fast" that produces a product launched, metrics ignored, and team celebrating a launch that doesn't produce learning. The launch is not the goal. The goal is the feedback loop.

Before you ship, ask: "How will we know what users actually did?" Make sure you have event tracking set up (PostHog or Plausible), session recording if needed (Hotjar), and a plan to talk to the first 20 users personally. The product ships the product; the feedback loop produces the learning.


After Launch: The Feedback Loop That Actually Works

Launch is when the work begins. The build-measure-learn cycle sounds simple but most teams collapse it into "build, ship, interpret data optimistically."

Build: Scope to the smallest test. Lock scope.

Measure: Quantitative (conversion rates, retention, engagement) + qualitative (user interviews, recorded sessions, support tickets). Both matter. Quantitative tells you what happened; qualitative tells you why.

Learn: Make a single decision: validate, pivot, or kill. A validated assumption unlocks the next layer of the product. A failed assumption requires a pivot — changing the assumption, not just adding more features. A product that fails on its core assumption despite iterations should be killed; the learning is still valuable.


What a Good First 30 Days Looks Like

After launching:

  • Week 1: Personal outreach to 20–30 people in your target group. This is still the highest-quality feedback you can get. Offer to demo it personally.
  • Week 2: Analyse the event data. Which step in the core flow loses the most users? That's the highest-leverage fix.
  • Week 3: Iterate on the single highest-leverage issue. One change at a time so you can attribute results.
  • Week 4: Revisit your success criteria. Have you validated the core assumption? What's the next riskiest assumption?

At the end of 30 days, you should have a clear answer to: "Should we keep building this, or change direction?"


The goal of an MVP isn't a product — it's an answer to a question. Everything about how you scope, build, and measure should serve that goal.
